Data Over AI: The Real Secret to Smarter Fleet Management

Most fleet operators believe they have a technology problem. In reality, most already have more data than they know what to do with. GPS devices, telematics platforms, fuel monitoring systems, fleet management software, maintenance records, and operational dashboards generate thousands of data points every day. Over the last decade, the industry has made tremendous progress in adopting technology, and today most medium and large fleet operators have access to more operational information than ever before. Yet many continue to struggle with the same challenges: rising fuel costs, unexpected breakdowns, inefficient routes, safety incidents, and inconsistent performance. 

The challenge is no longer collecting data; it is transforming that information into better
decisions. 

After working with hundreds of fleets across Mexico and Latin America, I’ve come to believe that most operators don’t have a technology problem. They have a curiosity problem. 

Three Operators, Three Different Outcomes

Over the years, I’ve encountered three distinct types of operators.

The first has invested in technology but rarely uses the information it produces. The devices are installed, the platform is running, and the dashboards exist, yet nobody consistently reviews the data or uses it to challenge operational assumptions. The purchase decision was made, the implementation was completed, and the organization moved on, leaving valuable insights hidden in plain sight.

The second operator actively reviews the data but struggles to act on it. Reports are generated, anomalies are identified, and operational meetings take place, but when fuel consumption begins to rise, maintenance patterns suggest a future failure, or driver behavior consistently deviates from expectations, little changes. Information gets acknowledged, documented, and archived, but rarely translated into operational action. 

In these organizations, data becomes a reporting exercise rather than a decision-making tool.

The third operator approaches data differently. Instead of using technology to monitor activity, they use it to challenge assumptions and drive decisions. They ask questions such as: Which routes generate the highest cost per delivery, and why? What does our maintenance history tell us about the components most likely to fail next quarter? Which driver behaviors are consistently associated with higher operating costs or increased safety risks?

These organizations understand that the value of technology does not come from visibility
alone, but from the decisions visibility enables.

The difference between these three operators has very little to do with the sophistication of their technology stack. More often than not, it comes down to leadership.

Before AI, Learn to Use What You Already Have

Today, every boardroom conversation eventually arrives at artificial intelligence. Companies
want predictive insights, executives want smarter operations, and technology providers promise automation, optimization, and improved decision-making. While AI undoubtedly has the potential to transform fleet operations, many organizations are trying to leap into predictive intelligence before mastering something much more fundamental: acting on the data they already possess.

It is difficult to talk about artificial intelligence when basic operational insights remain largely ignored. The fleets that will benefit most from AI will not necessarily be those with the most advanced technology, but those that have already developed the discipline of asking better questions, challenging assumptions, and acting on what their data is telling them.

Artificial intelligence does not replace curiosity; it amplifies it. Organizations that struggle to
learn from their data today are unlikely to become data-driven simply because they implement a new AI solution tomorrow.

One Question That Changed Everything

I was reminded of this while working with a mid-sized distribution company that had been using telematics for more than a year. During a routine operational review, we analyzed a relatively simple metric: fuel efficiency by route, vehicle, and driver. 

What we found was surprising. Two routes with nearly identical distance, load, and operating conditions showed a 28% difference in fuel consumption. The difference was not related to the vehicle, nor was it explained by traffic patterns or route complexity. It was largely driven by driver behavior.

The insight had been sitting inside the company’s platform for more than 12 months, yet nobody had noticed because nobody had ever asked the question. Meanwhile, the business
was quietly losing money every single day, not because it lacked visibility, but because it lacked the curiosity to challenge what it believed it already knew.

That single discovery ultimately led to changes in driver coaching, route assignments, and
maintenance planning, creating measurable improvements without requiring any new
technology investment. The answer had been sitting in the data all along; what was missing was the willingness to ask a better question.

The Questions Leaders Ask Become the Questions Organizations Ask

This is why data culture ultimately starts with leadership. Every organization becomes a reflection of what its leaders pay attention to. If executives primarily ask how many vehicles were active, how many deliveries were completed, or whether operations ran on time, that is precisely the information their teams will learn to provide.

However, when leaders begin asking why one route is consistently less efficient than another, what patterns are driving maintenance costs, or which behaviors are most predictive of future incidents, the organization starts thinking differently.

The most operationally advanced fleets I have encountered do not necessarily possess the best technology. What they share is a leadership team that is genuinely curious, one that is not satisfied with simply knowing what happened, but is committed to understanding why it
happened and what should happen next.

Curiosity, perhaps more than any dashboard or device, is what creates a sustainable
competitive advantage.

Final Thought

Most fleet operators believe they need more visibility, but after years of working with fleets
across the region, I have come to a different conclusion. The data already exists, the
dashboards are already built, and the technology is already deployed.

The real competitive advantage lies in an organization’s ability to ask better questions,
challenge assumptions, and turn information into action. 

Technology alone does not create value; people do. And more often than not, it begins with a leader willing to ask a question that nobody else thought to ask.
